China is a culinary powerhouse—so why has it not produced a fast-food chain capable of delivering food-and-leisure services on the same scale as McDonald’s or KFC?

China hasn’t produced a fast-food chain on the scale of McDonald’s or KFC—not because Chinese cuisine falls short, but because McDonald’s and KFC built upon an industrial food system foundation that China is still constructing itself. What consumers encounter daily are ubiquitous McDonald’s and KFC outlets—but these companies long ago ceased operating merely as restaurants. At the 2026 Chain Expo, McDonald’s China announced a new initiative: partnering with Syngenta Group to pilot potato cultivation at the upstream end of its supply chain. Who is Syngenta? One of the world’s largest agricultural technology companies. What, then, is McDonald’s doing? It’s overseeing *how potatoes are grown*—which varieties to plant, how to rotate crops, where to lay drip-irrigation systems. A hamburger seller is now instructing farmers on farming. KFC’s parent company, Yum China, operates similarly. Its supplier network reaches deep into livestock breeding, processing, and cold-chain logistics—specifying precisely where chicken comes from, how it’s raised, and what feed it receives, all governed by strict standards. Thus, what McDonald’s and KFC do in China long transcends restaurant operations. They extend their influence all the way to the very beginning of the supply chain—controlling quality and cost starting from seeds and soil. This capability wasn’t built overnight. Before McDonald’s rose to prominence, the U.S. had already matured its cold-chain logistics, food processing, and agricultural consolidation. Sysco, a leading supply-chain company, was founded in 1969 and grew to national dominance through continuous acquisitions. McDonald’s didn’t build its supply chain from scratch—it stood on the shoulders of a fully standardized U.S. food industry. Chinese fast-food brands are now playing catch-up—filling this very gap. Even after bridging this gap, however, another challenge remains: Chinese dietary habits. Laoxiangji (Fellow Village Chicken) surpassed 2,000 stores in August 2026—but its store distribution reveals a stark concentration: 86% lie in East China, with nearly half located in Anhui Province alone.

McDonald’s: The Rebirth of the ‘McChain’

At the cultivation stage, McDonald’s has achieved 100% crop rotation across all its contracted potato plots, piloting innovative two- to three-year rotation intervals to effectively restore soil fertility and curb land degradation. Simultaneously, it is widely promoting intelligent drip-irrigation systems and continuously upgrading water- and fertilizer-saving technologies—advancing agriculture toward greener, lower-carbon practices through precision farming. A comprehensive ecosystem of industrial collaboration has also taken shape. McDonald’s China has joined forces with China Agricultural University, industry think tanks, professional associations, and leading enterprises to establish an integrated platform for industry–academia–research collaboration. Together with global agribusiness leaders such as Yara and Syngenta, it has advanced implementation of the *Guidelines for Evaluating Regenerative Agriculture Practices*, filling a critical gap in standardized, on-the-ground application of regenerative agriculture within China’s foodservice sector—and offering the broader industry a replicable evaluation framework and practical roadmap for green transformation. Zhang Jiayin, CEO of McDonald’s China, stated: “Driven by our ‘three-legged stool’ philosophy—which emphasizes close cooperation among brand, employees, and suppliers—the three pillars form a stable, long-term partnership. We uphold a long-termist mindset and persistently promote the concepts and practices of regenerative agriculture. With the launch of these ten regenerative agriculture pilot units, we have established a localized, replicable, and scalable pathway for implementing regenerative agriculture.” Strengthening a High-Resilience Supply Chain System Since launching localized potato cultivation in China in 1985, McDonald’s China has cultivated its domestic supply chain for over four decades—committed to delivering higher-quality, more natural ingredients to Chinese consumers. Data shows that McDonald’s China procures nearly 400 categories of raw ingredients and auxiliary materials annually, with over 90% sourced locally. While deepening its domestic supply chain, McDonald’s China continues integrating premium global resources to achieve bidirectional, synergistic development. Leveraging the cross-sectoral and cross-industry collaborative advantages of the Chain Expo, McDonald’s China formalized three core strategic partnerships at this year’s event—spanning upstream cultivation technology innovation to global ingredient resource integration—comprehensively upgrading the ‘McChain’ supply chain. This elevates cooperation from intra-chain coordination to inter-chain win-win collaboration, significantly enhancing supply-chain stability, resilience, and intelligence. Upgrading the entire potato supply chain has become the centerpiece of this collaboration. To address industry-wide challenges facing French fry–grade potato cultivation—including extreme weather, pests and diseases, and resource constraints—McDonald’s China signed a tripartite Memorandum of Understanding with Syngenta Group China and McCain Foods China, officially launching a pilot project targeting the upstream cultivation segment of the potato supply chain. Under the agreement, the three parties will adopt a scientific ‘test–learn–scale’ approach, leveraging Syngenta’s advanced modern agricultural technologies, McCain’s standardized production systems, and McDonald’s rigorous quality standards to integrate cultivation, processing, and branding across the full value chain. Future efforts will focus on three key directions: scaling up cultivation, adopting green cultivation practices, and implementing digital traceability—deploying innovations such as scientific fertilization, intelligent water conservation, AI-powered crop monitoring, and end-to-end traceability to build a greener, smarter, and more risk-resilient potato supply chain. Su Fu, President of Syngenta Group China, remarked: “Backed by outstanding capabilities in innovation and R&D, production and supply, and customer service, Syngenta ensures both yield and quality—and continually strengthens resilience. Our mission is to build a future agriculture that is safer, more stable, and more resilient.” This collaboration adopts a contract-farming model to coordinate closely with downstream supply-chain partners—concretely realizing the vision of ‘growing high-quality produce for consumers,’ ‘securing fair prices for growers,’ and ‘integrating best practices for the entire industry’—vigorously driving value creation and sustainable development across the full agricultural value chain.
