A few years later, when CSL faced an oversupply of plasma, it acquired the therapeutic proteins division of competitor Aventis. The Aventis acquisition laid the foundation for what is now CSL’s Behring business unit—focused on developing treatments for rare and serious diseases. In fiscal year 2023, this unit contributed 63.1% of gross profit—US$4.58 billion—of CSL’s total US$7.25 billion in profit. The remaining US$2.67 billion came from CSL’s two other business units: Seqirus and Vifor. Innovation Infusion Fractionated plasma products Privigen and Hizentra are key revenue drivers for Behring. These provide missing antibodies used to treat inflammation, infections, and disease. Other products assist patients whose blood fails to clot normally. Behring also offers specialized products such as albumin—found in human plasma—which supports blood volume and blood pressure in special circumstances like cardiac surgery, shock, or liver disease.

The heaviest burden stems from CSL’s nearly US$12 billion acquisition in 2022—its most expensive deal ever—of Swiss nephrology drugmaker Vifor Pharma. At the time, markets widely welcomed the strategic synergy expected from entering iron-deficiency and nephrology markets—but integration has fallen far short of expectations. Prasad Patkar, Investment Director at Platypus Asset Management, described the deal as “an absolute mess”—though CSL’s consistently strong core business performance had previously masked the underlying issues. In 2015, CSL acquired Seqirus from Novartis for US$275 million, significantly boosting its vaccine business and even reversing prior underperformance. The architect of that turnaround—and the executive now stepping in to succeed McKenzie under crisis conditions—is Naylor. Alas, Seqirus’ success proved short-lived. In 2024, CSL began preparing to spin off Seqirus—but abruptly halted plans in October, citing a sharp drop in U.S. flu vaccination rates, which directly undermined its valuation basis. Since Robert F. Kennedy Jr. assumed the role of U.S. Secretary of Health and Human Services in 2025, public willingness to receive vaccines in the U.S. has continued to decline. Meanwhile, CSL’s plasma business faces two headwinds: new Chinese regulations on albumin have dampened demand, while gene therapies are slowly but inexorably eroding traditional markets such as hemophilia. Morningstar analysts noted in their report that CSL’s core problem is not a loss of competitiveness—it continues to gain market share in the immunoglobulin space, its gross margin has improved sequentially, and it maintains a stable oligopoly alongside Takeda and Grifols—but rather a string of management missteps in earnings guidance and expectations management.
