How is the Tata Group evaluated?

His family ran the massive SP Group, he already held substantial shares in Tata Holdings, and he possessed proven corporate management experience. In 2012, he officially assumed the role. He understood the business, knew the roots, and shared aligned interests. Judging purely by this profile, who wouldn’t say: “Stable. Solid.” Cyrus likely felt the same way. Ordinary professional managers arrive with résumés; he arrived backed by his family’s vast assets. That level of commitment—in showbiz terms, it’s called ‘bringing investment to join the cast’; in corporate terms, it’s ‘deep strategic alignment.’ Later, he realized alignment doesn’t require depth—only the ability to un-align. Our image of Tata may center on Tata Motors—or perhaps its steel plants. But Tata Holdings is the investment holding company that controls all these entities. Many of its subsidiaries are already publicly listed—yet the holding company itself remains unlisted. Approximately 66% of Tata Holdings’ shares are held by charitable trusts. Though these shares aren’t Ratan Tata’s personal wealth, as the dominant shareholder, the trusts retain governance authority. Even after stepping down as Group Chairman, Ratan Tata continued leading the principal charitable trusts—effectively serving as the Tata Group’s ‘emperor emeritus.’ Thus, Cyrus faced an exceptionally layered workplace: The office is yours to occupy; performance accountability is yours to bear—but you must treat the majority shareholder’s opinions with utmost seriousness. The job description reads like ‘Chairman,’ yet the actual experience occasionally resembled that of a contractor hired for a lifelong project. Cyrus naturally wanted to get things done—but execution requires decision-making authority. After all, you hired me to steer the ship; surely you’ll let me adjust the rudder. Yet to Ratan, the same situation admitted another interpretation: “I’ve navigated these waters for decades—the currents run deep. Young Cyrus, you simply can’t grasp them.” Both sides had valid points—so both grew increasingly frustrated. The more Cyrus tried to prove his capability, the more his predecessor suspected he sought to discredit him; the more the predecessor emphasized long-term value, the more Cyrus felt handed an impossible assignment: ‘Deliver me a colorful black.’
